You write the plan. Transmute casts it into reality.
Try it: transmuter.3mergen.com
Plan Casting is the philosophy behind Transmute: build everything in the business plan. No MVP, no phased delivery, no feature cutting. Features are implemented in priority order (P0 → P3), but all are built. AI agent teams work autonomously through 25 stages — from tech stack selection to production deployment and user documentation.
In Claude Code, run:
/plugin
VoxTechnologies/transmute-frameworkAfter this, just run claude — Transmute loads automatically in every session. No extra flags needed.
You can choose a scope during installation:
| Scope | Effect |
|---|---|
| user (default) | Available in all your projects |
| project | Shared with your team via .claude/settings.json |
| local | Only you, only this repository |
git clone https://github.com/VoxTechnologies/transmute-framework.git
claude --plugin-dir ./transmute-framework
This loads the plugin for the current session only. You'll need to pass --plugin-dir each time.
/plugin
Navigate to the Installed tab and select Update next to transmuter, or run /reload-plugins to refresh all plugins.
Prepare your business plan — write markdown files describing your product idea, target users, features, and business model.
Create a project directory and place your plan inside plancasting/businessplan/:
mkdir -p ~/my-project/plancasting/businessplan
cp my-plan.md ~/my-project/plancasting/businessplan/
cd ~/my-project
claude --plugin-dir /path/to/transmute-framework

Stage 4 is an automated check (no command needed). Stage 7 is manual by default and has no command; set Deployment: automated in tech-stack.md to let the pipeline agent run it.
/transmuter:cast full runs unattended; /transmuter:cast attended stops once after Stage 2B so you can approve the feature map that everything downstream derives from. The pipeline also stops after Stage 1 when more than 30% of the requirements had to be assumed, since that means the business plan is too thin to build from.
The pipeline is gate-enforced — you cannot skip stages. Prerequisites are checked before each stage runs. If a stage fails, fix the issue and run /transmuter:cast resume.
full, critical, diffFour credential tiers gate pipeline progression:
| Tier | Gate | Credentials |
|---|---|---|
| :red_circle: Placeholder | Before Stage 3 | No YOUR_*_HERE, TODO_*, CHANGE_ME, PLACEHOLDER patterns in .env.local |
| :yellow_circle: Service | Before Stage 5 | Product service credentials must be real |
| :orange_circle: Deploy | Before Stage 7 | Deployment credentials configured |
| :large_blue_circle: Production | Before Stage 7V | Live environment credentials verified |
Pipeline status now includes a Blocked state (⏸ Blocked) alongside existing statuses (✅ Done, 🔧 In Progress, ⬜ Not Started, 🔄 Needs Re-implementation), enabling clear state transition tracking across all 25 stages.
Several stages spawn "teammates" to parallelize work. A teammate is a Claude Code subagent started with the Agent tool (the agent definitions under agents/, or a spawn prompt from the stage's detailed guide); its final message is its completion message to the lead. Claude Code's experimental Agent Teams feature (CLAUDE_CODE_EXPERIMENTAL_AGENT_TEAMS=1) can be used in its place, but is not required. The stages that fan out:

${CLAUDE_SKILL_DIR}, 0-based $0 command arguments, exit-code-2 blocking hooks and the UserPromptExpansion hook event)plancasting/tech-stack.mdexamples/sample-plan/ holds a small fixture plan you can copy to try the pipelineContributors: run scripts/conformance.sh before a release (--live also loads the plugin with claude -p and checks routing and the gate hook).
CLAUDE.md § Safety-Critical Rules gains two rules found in the 2026-10-02 Stage 3 trials. No live calls on placeholder credentials: a scaffold teammate had sent one request to api.stripe.com with a fake key while writing tests; the scaffold lead now also tells every teammate so at spawn. A hook refuses to stage a file: a secret guard blocked .env.local.example; the stage now leaves it uncommitted and lists it in the report instead of working around the hookskills/brd/scripts/assumption-volume.sh instead of counting by hand. In the 2026-10-02 trials the lead reported 60.1% for a BRD that measures 53.1%, and the Stage 1 gate turns on this number. The same plan still gave 53.1% under one stack and 29.4% under another, because the denominator depends on how finely requirements are split; the script makes the number reproducible for a given BRD, not independent of granularityCLAUDE.md § Safety-Critical Rules, so stages invoked directly follow it tooprd and validate-specs are blocked while the BRD is 30% or more assumptions and _review-log.md does not say Operator reviewed: YES. In the 2026-10-02 trial the sample plan came out at 60% assumptions, Stage 2 ran for 51 minutes anyway, and Stage 2B could only end in FAIL. scripts/trial-run.sh gains ACCEPT_ASSUMPTIONS=1 for fixture plansPipeline flow — nine changes to how the stages run, in the order they pay off.
scripts/conformance.sh: the repository's first test suite. Static checks verify the manifest, every stage's eight places, the Claude Code 2.1 facts fixed in v3.1.0, and the gate hook against fixtures; --live loads the plugin with claude -p and checks command routing and the hook. examples/sample-plan/ is a fixture business plan (an AI feature included, so the AI-provider rules render)/transmuter:cast attended: the full pipeline with one sign-off after Stage 2B, where the operator approves the feature map everything downstream derives from. The pipeline also stops after Stage 1 when the BRD's assumption volume is ≥ 30% without Operator reviewed: YES — Stage 2B already failed on that marker, but cast full used to run into it blindMODE: critical, run right after 5B, so a product that does not start or cannot log in goes back to Stage 5 before the eight Stage 6 audits. Alias /transmuter:cast early-verify; the hook accepts the 5B report as its prerequisitetech-stack.md § Model Specifications "Stage 5 parallel waves" lets the lead build up to N dependency-free, shared-UI-free features at once, each in its own git worktree, merged per feature after its quality gate. Default stays 1 until a measured run shows clean mergesplancasting/_progress.md gains Duration and Usage columns, filled per stage from /cost or the usage block of a claude -p --output-format json run, so the expensive stages become visible.claude/rules/ lessons to plancasting/_rules-export.md; CONTRIBUTING.md § Promoting rules from projects describes folding them into rules-templates/, so the framework learns from the products it buildstemplates/execution-guide.md leads every stage with /transmuter:cast <stage> and keeps the paste-the-prompt form as the no-plugin fallback (21 stages rewritten)Deployment: automated in tech-stack.md § Hosting Platform lets the pipeline agent run the Stage 6D deployment guide itself, logging every production command to and stopping on the first non-zero exit. Manual stays the defaultClaude 5 alignment and Claude Code 2.1 compliance — a repo-wide audit against the Claude Code 2.1.286 documentation and the Claude 5 model migration guides (Fable 5.1, Opus 5.5, Sonnet 5.5). The full audit with evidence per item is kept in the canonical template vault (Transmute_Framework_Claude5_Update_Audit.md).
Fixes to things that did not work as documented:
SKILL.md files, CLAUDE.md, docs/plugin-architecture.md and CONTRIBUTING.md referenced ${CLAUDE_SKILL_ROOT}, a variable Claude Code never substitutes. Replaced with the documented ${CLAUDE_SKILL_DIR}commands/cast.md read the stage name from $1; command argument indices are 0-based, so $1 is the second argument. Now $0BLOCK: message was shown but the stage ran anyway. The script now exits 2 with the reason on stderr, accepts both the skill and skill_name input keys, strips the transmuter: prefix, and is also registered on UserPromptExpansion so that typing /transmuter:<stage> directly (which bypasses PreToolUse) is gated too. Its 19 BLOCK: messages still said /transmute:cast; corrected. The stale .claude-plugin/hooks/ copy (an unsupported before:skill schema) is removedrules-templates/ and templates/CLAUDE.md scoped rule files with globs:; Claude Code scopes .claude/rules/*.md by paths:, so every generated rule loaded in every session. Now paths:templates/execution-guide.md told operators to run claude config set --global model, a subcommand that no longer exists. Now /model, claude --model, or settings.jsonModel generation:
claude-opus-5 → claude-opus-5-5; lighter alternative claude-sonnet-5 → the same model at medium effort, or claude-sonnet-5-5; claude-fable-5-1 named as the most capable option (templates/execution-guide.md, Stage 0 and 7V guides)GET /v1/models/<id> (max_input_tokens, max_tokens) instead of asking the model to recall its own specs, state that the 32K per-response cap is Claude Code's CLAUDE_CODE_MAX_OUTPUT_TOKENS (not a model property), note that thinking tokens count toward it on Claude 5 models, and add an "Effort by stage" row. Every skill and agent now carries an effort: frontmatter value (Opus 5.5 and Sonnet 5.5 default to medium when unset)templates/rules-templates/_ai-provider-template.md, rendered by Stage 3 for products with an AI/LLM provider: the request shapes that return 400 on current Claude models (budget_tokens, disabled thinking, prefill, forced tool_choice, output_format, sampling parameters), stop_reason handling including refusal (HTTP 200), server-side fallbacks, append-only history. feature-backend now follows it and writes model calls from current docs rather than memory; Stage 7V Check 11.1 greps for the rejected parameters; Stage 6G's retry rule branches on stop_reasonPrompt tuning for Claude 5 models:
transmute-pipeline gains an Operating Mode block for unattended runs (act without asking except at Stage 0, the manual stages, destructive git operations, FAIL-ESCALATE and missing credentials; never stop on account of context) and an Execution Model block mapping "teammates" onto the Agent tool, with Agent Teams as an opt-intemplates/CLAUDE.md and the execution guide rewritten to judge by gate results, not context usage, which current models manage automatically and which this wording caused them to worry abouttemplates/CLAUDE.md and feature-frontend replaced by a list of named default patterns to avoid (cream backgrounds, italic accent words, "01 / 02 / 03" labels, monospace eyebrows, pill buttons, purple gradients, icon-title-copy card grids), which is the form current models act onmax_tokens: 1 returns an empty body on thinking modelsMUST / NEVER / ALWAYS / DO NOT and the IMPORTANT: / CRITICAL: sentence labels (about 900 occurrences) are now plain words. Current models follow instructions literally, and when every line is emphasized none stands out. Gate tokens (PASS / CONDITIONAL PASS / FAIL-RETRY / FAIL-ESCALATE, 6V-A/B/C, READY / NOT READY), severity levels (CRITICAL / HIGH), stub markers and the Full-Build ALL / EVERY are unchanged — those carry meaning, not volume/transmuter:cast help prints its help block verbatim; the session-feature-limit rows record which model they were measured on; docs/plugin-architecture.md documents context: fork, isolation: worktree and allowed-tools as opt-in modes with the reason each stays offCommand namespace correction — the plugin was renamed to transmuter in v3.0.0's config files, but the docs still told users to type /transmute:cast. That prefix matches no installed plugin, so every documented command failed.
/transmuter:cast and /transmuter:<stage> across README, commands/cast.md, CONTRIBUTING.md, and agents/transmute-pipeline.md/plugin marketplace listing (was transmute)/transmuter:<stage> form rather than bare short names, with the autocomplete behavior described in proseModel IDs refreshed to the current generation
