The one idea to remember: build the widget, demo page, engine, and prompt once. Each new client is just a folder of settings in clients/. That's what makes it repeatable and cheap.

Chatbot model (Kimi, GPT, or Claude) --- asks questions, reads photos

| calls get_estimate with the details (JSON)
v
engine/price.js --- plain code, the client's signed rules

| status + price range (or "needs a human")
v
Chatbot writes the reply

v
engine/guard.js --- blocks any price the engine didn't produce

Customer sees the estimate card, leaves name + phone

Owner gets the lead (text / email, later Jobber or Housecall Pro)
During testing, a GPT model grades every test chat using validator/RUBRIC.md.

Tables live in supabase/migrations/. Nothing is applied automatically.
npx supabase login, npx supabase link --project-ref <ref>, npx supabase db push, or by pasting each file into the SQL editor in order.NEXT_PUBLIC_SUPABASE_URL, SUPABASE_SECRET_KEY, and a long random VISITOR_SALT in .env.local.npm run push-rules clients/example-drywall.Photos. The third migration makes a private chat-photos bucket. The browser shrinks a photo, asks /api/upload-url for a one-time link, and uploads straight to Storage. Our server never carries the file. To show a photo to the model, the server mints a read link that expires in 10 minutes. With no storage set up, the widget sends photos inline instead, exactly as before.
Abuse limits. A client with no rows in client_domains works on any website, which is how we demo. Add rows and only those websites can use that client's widget. Each visitor can start 10 chats a day per client, and any one chat is capped at 30 messages. Every check fails open: if the database can't answer, the chat still works.
With no Supabase settings, everything still runs: chats just aren't saved, and pricing uses the rules files. The secret key is server-only and must never reach browser code.
Test mode. With no OPENROUTER_API_KEY, local dev runs a scripted stand-in for the chatbot. It asks the questions from the client's rules one at a time and still runs the real pricing engine and guard, so the whole app can be built before the keys exist. It can't understand free text, so npm run live results in test mode only prove the harness works. Production never falls back to test mode.
Follow docs/BUILD_PLAN.md. It has the build order, what "done" means for each phase, and prompts to paste into Claude Code.
